Same product, same market, very different results

At a previous company, outbound meant volume: a broad list and a lot of cold email.

Broad cold outbound barely converted to opportunities. Outreach to people who had been met in person at an event, or who already had some relationship with the company, converted many times better.

Same product. Same market. Same rough message. A completely different result.

The groups had different reasons to respond

It is tempting to read that gap as a writing problem, because writing is the part you can change on a Tuesday afternoon.

The warm group had something the cold group did not: a reason for the email to exist that the recipient could recognise. Someone had met them. Someone had a prior relationship. The email arrived as the continuation of something rather than the start of nothing.

These groups differed in their prior relationship with the company, so the comparison does not isolate the effect of copy. It does suggest that familiarity and a relevant reason to reach out deserve attention alongside the message.

What we did about it

Targeting moved toward accounts that had an actual reason to buy. The signals were funding events, relevant company changes, and existing relationships.

Accounts were sorted into three non overlapping segments in priority order, with companies that had recently raised at the top. Suppression rules kept any company from receiving two different campaigns, so the accounts with a live trigger were the ones reached first.

Why this matters more than it looks

The usual response to a low conversion rate is to send more. More volume, more sequences, more headcount on the sending side. That is a rational response if you believe the rate is fixed and the only lever is the denominator.

The rate is not fixed. It is a function of whether there was a reason to reach out, and that is a targeting decision rather than a sending decision.

More activity rarely fixes an unproven motion. Until the channel, message, or buying trigger behind your wins is clear, more outbound only scales the guess.
